To inform the quick commerce strategy, Boldheart started by identifying and dissecting the most critical success factors of quick commerce models in an initial workshop with the client's digital team, bringing together the Boldheart domain expertise with the initial experiences gathered by the client. In the following strategy phase, the teams then built on the knowledge to systematically determine and operationalize strategies for the business model’s key pillars. In particular, to form the backbone of the differentiation strategy and operational roll-out of the pilot, Boldheart started by defining an optimal assortment mix, dark store layout and shelf space allocation through a data-driven approach, and determined best practices for micro-fulfillment center operations (in particular picking, delivery, inventory tracking, replenishment and KPI tracking processes). The team thereby paid careful attention to balancing customer needs and store space availability, picking time and replenishment ease; critical success factors for quick-commerce and micro-fulfillment solutions. Following the strategy phase, the Boldheart team then defined the requirements for the entire software ecosystem consisting of a customer-facing application as well as internal solutions for stock management, order processing and delivery. To meet the challenging deadline of 3 months for the development of the entire ecosystem, the Boldheart team structured the individual work packages into eight overlapping 10-day sprints and subsequently designed, developed, and tested the software suite with record speed. Prior to the MVP go-live, the Boldheart team supported the creation of a powerful brand activation strategy for the launch of the pilot, ensuring maximum business coverage and relevance.
